Thank you very much indeed for the valuable advice - much appreciated! I have ordered a new large starter motor and will see how that goes. I will also abandon my method of initially cranking with ignition off! That technique incidently I read about on the UK service agent's web site in their 4 stroke tech support section but your reasons above for not doing so seem sound to me!
Cheers, Jon
Quick update - I ordered the new large starter yesterday lunch time - it arrived today at 0830. Great service. So I fitted it this morning and so far the difference is unbelievable! The first start from cold was absolutely perfect as was a later warm start. The cranking performance is much much better. So thanks again for all the advice above, I'm never one to be naively overconfident (only done the one cold start so far) but early signs are promising! Cheers, Jon
Glad it worked out. I had this same issue many years ago on another plane of mine. I would personally recommend that anyone with one of the old starters (black) to swap it out with a new high torque starter which is gold in color. It's worth the money. This can cause what a lot of people think are other starting problems.

Im glad your starting problems have hopefully disappeared, but I would still also get your gearbox serviced.
What type of prop is fitted.
The exhaust cracking problem can be caused by the 912s without a slipper clutch as it is a very coarse running engine and the slipper clutch smoothes out the ignition pulse coarseness no end.
If you still get parts cracking, fit a slipper clutch, if you don't have parts cracking don't fit one as you may start with sprag clutch problems.
